Strategic Planning for Growth

Strategic planning is the process by which management envisions the future of the organization and develops the necessary goals, objectives and work plans to energize and focus the employees on the Critical Success Factors. It is essential for progress and improvement in any business or organizations that a well-defined Strategic Business Plan be put in place. The Strategic Business Plan is, quite simply, a clear identification of where the organization is going and how it is going to get there.

The management of the organization must lead the development and implementation of the plan. Of course, knowledgeable and experienced outsiders can and should participate to coach, facilitate and guide the strategic planning team through each step of the process, but at the end it is important that the employees believe it to be their plan because they developed it.

The plan should include:
a) a vision and mission statement that describes in a few words the purpose of the business,
b) a statement of common values that describes the kind of organization it will become,
c) a series of goals/objectives that are focused on the critical success factors, and
d) a defined list of individual action plans and metrics for each work group that will be used as Key Performance Indicators.

Executive Coaching and Strategic Guidance

My approach to executive coaching is to focus on organizational performance and development while working in a one-on-one relationship with an executive who is accountable for highly complex decisions that have a wide scope of impact on the future success of the organization. This is accomplished through a trusting collaborative relationship in which I assist the executive achieve a set of goals to improve his/her professional performance and personal satisfaction, and subsequently to improve the performance of the client’s organization.

Coaching is not telling the client executive what to do; it is helping him/her to examine their thought and decision-making processes and to increase the self-awareness of their actions and their consequences. Ultimately, the coaching must be aimed at accelerating the executive’s business results, effectiveness as a leader and readiness to take on more responsibility.

Restructuring, Turnarounds and Change Management

Restructuring and turning around a business or organization is often required when the performance is not meeting expectations and/or, in extreme cases, diminishing cash flow has jeopardized its very survivability. Restructuring is also often required after an acquisition or merger in order to integrate the business into the new parent organization by harmonizing the policies, procedures, practices, processes and systems.

Whenever a restructuring or turnaround is required, a written plan of action must be prepared.
The plan must include four elements:
1) develop commitment to the need for change and instill a sense of urgency,
2) define and execute clear objectives and shared expectations,
3) develop and implement a communications plan, and
4) establish a sound financial and management reporting system.

It is important to examine the organization and identify those who are committed, talented and who love what they do. They are usually frustrated by the events that led up to the situation and have been holding on, hoping things will change. These people will be the key to your turnaround strategy.

On the other hand, there will be those who don’t want anything to change and will fight you every step of the way. Fortunately, they are a small minority, but they can do a lot of damage and must either get on-board quickly or leave. They are usually easy to identify because they openly advocate continuing the “status quo.”

Then there is the majority, the “fence-sitters” who will go along with whatever seems easiest. They don’t really mind the status quo that much, but would like to see things improve. Usually they will wait and see how things turn out before providing open support. These “fence-sitters” try not to be noticed, but when the situation starts to improve and go well most will become strong supporters.

Having led several restructuring and turnaround projects, I can help with the development and implementation of the restructuring plan to ensure that the outcome is successful. And depending on the situation, I am prepared to consider providing my services on a contingency basis, sharing in a successful outcome rather than charging on a pay-as-you-go basis.
